The family business was facing steady revenue losses by a number of increasing large competitors, discount retailers and the industry selling direct B2C. This led to negative results in one third of the stores, and constantly reduced synergy effects in centralized services.

Since an M & A Process did not deliver a new partner, Plan B was initiated. The loss-making stores were closed, logistics were outsourced and the profitable B2B service was developed. Essential for the success was a decision-making driven by numbers to convince all stakeholders accepting such drastic measures and the strategic realignment.

Due to the swift implementation the project was completed after 6 months.
